TikTok Shop's 2025 holiday sale ran from November 12 to December 1 and did over $500 million in US sales. Last year, creators locked in which products they would push for it between October 18 and 31, so a brand that shipped its hero samples in November was asking for videos from people who had already picked someone else.

That is how most brands miss sale days. They treat Black Friday, and TikTok's own campaign days, like a switch they flip that week, when the outcome was settled a month or two before.

Why the switch never works

A brand decides in early November to run a deep discount, registers late, sends samples to new creators and turns on ads the same week. The discount goes live to a feed with no videos behind it.

A discount only adds fuel to momentum you already built, and it cannot create momentum on its own.

The timing works against you at every step. Samples take 5 to 7 days to arrive, and creators take about another week to post. Registration for a campaign takes 5 to 14 business days to review, price edits can take up to 5 business days, and listing reviews can stretch to 48 to 72 hours in the fourth quarter.

Then there is the ad side. If you have not built a GMV Max campaign for a registered product, TikTok builds one for you 7 days before the start, on its settings, not yours.

Why sale days are decided weeks ahead

The platform's peak runs in phases. In 2025 there were opening and category days up to November 27, then Black Friday and Cyber Monday, and the sellers who won the peak weekend already had momentum from the first phase.

Getting in also has a bar. Check the current numbers in Seller Center, but the 2026 rules ask for a shop score of 3.5 or higher, on time dispatch of 80% or more, seller fault cancels at 5% or less, an account health rating above 150 and holiday mode off. A shop that slips in October can find itself outside the sale.

Campaign stock locks when you enter and can only go up, so the inventory you order in August decides what you can sell in November.

If an item sells out, it goes back to full price, which is why stock for Black Friday and Cyber Monday is best ordered about three months early at 1.5 to 2 times normal depth.

There is a cost to joining too. A Smart Promotion fee takes a share of store sales, around 3.5% outside campaigns and 4.5% to 5% during one, so check the current rate before you price your discount.

The calendar that works

Plan it backward from the sale, because every step has a lead time you cannot shorten in November.

When What to have done
July A foundation check, plus ads, the pixel and a broad campaign learning
September Outreach waves, live bookings and creator slots booked
September to October Samples to 200 to 500 affiliates, hero samples done by about October 28
About 3 months out Stock ordered at 1.5 to 2 times normal
As soon as it opens Registration submitted
14 days out Content surge starts, sale prices no earlier than this
By about November 20 GMV Max through its learning phase
After Cyber Monday Switch from deals to gifts

The July check is simple. Aim for 60+ days of hero product supply, 50+ active affiliates, 100+ proven videos, a shop score above 4.5 and fulfillment under two days. With fewer than three of those, fix the foundation before planning the sale.

A few more rules hold up across shops.

  • Pick anchors. Choose 5 to 10 creators to lead your bundles in November, inside a private group for your affiliates.
  • Mix old and new creators. In one set of beauty data, 43.4% of Black Friday videos came from returning creators, while 63.6% of creator and product pairings were new.
  • Name the deadline. Event language in captions rose from 27.5% to 61.9% in that same data.
  • Do not go too deep. Make the sale bigger than last year, but not so deep you cannot beat it next year.
  • Use two discount levels. Put hero products at 15 to 20% off if margin allows, for the better placements, and the rest at 5% off for a tag.
  • Plan lives. Brands that hosted lives during the 2025 sale saw 84% sales growth, and the platform suggests at least 2 hours for a key live. More on that in live selling.

After the peak, fewer advertisers bid and costs often fall, so January can be the cheapest ad month of the year.

How one wellness brand stopped treating it as special

One wellness brand that grew to seven figures a month on TikTok Shop does nothing special for Black Friday. Its view is that the content, the creators and the trust built over the summer are what pay off in November.

It saves its big pushes for the platform's own campaign days instead, which give extra resources and exposure if you commit to a set level of spend. For one brand day it stacked new launches, a wave of creator activity and a big live into a single event.

That day brought 110% more sales than its normal baseline, 300% more on new launches and over 15,000 affiliate videos, in the brand's first month running the shop in house.

None of it came from the discount. It came from a community that was already posting every day, so when the campaign opened, the videos were ready. The same brand found these campaign days cost far less to win in Europe than in the US.

What to do this week

If Black Friday is less than three weeks away, skip new creators. Post daily with the ones you have, put ad money behind the winners in week two and go all in with lives in week three, and lock your stock, shipping deadlines and customer service now. An honest goal at this stage is $50K to $100K, not $500K.

If you have more time, run the July check today, whatever month it is, and put the next campaign day on the calendar with a date for samples, stock and registration. Preload your December gift bundles before the sale so creators can switch after Cyber Monday without new samples.

The full system behind a shop that is ready for any sale day is in our TikTok Shop affiliate playbook.
